Article | Process First: Where AI Autonomy Meets Business Process Control

AI can be probabilistic. Your process logic shouldn't be.

The very concept of a business process implies following the explicitly defined logic and keeping the related actions and events under control.

Traditional ERP systems, for example, provided the first by design, with the second largely following from it.

What does AI bring to such processes?

First of all, the ability to work with unstructured data and natural human language.

It can understand and structure information provided by people in their own language, respond in a form they understand, and formulate operational instructions and tasks for people in natural language.

But the underlying business mechanism should still follow clearly defined rules.

AI autonomy inside a business process

What happens when a technical emergency call reaches a service dispatch center?

There is a defined procedure. The information that needs to be collected about the incident is known in advance.

For repetitive, high-volume operations, all this means: Process First.

Consider a typical emergency call:

→ understand natural human speech and extract the type of emergency, address, customer identity and other structured data

→ access a specialized back-end system and initiate the required process operations: identify the technician on duty, update the duty schedule, create a ticket, generate a notification

→ assign the task to the technician

→ receive information about the outcome

→ register the result in the back-end system

In a repetitive, high-volume operational process, the business logic is predefined and controllable.

At the same time, AI can perform non-deterministic operations within the process. Their results may influence what happens next through the data they produce. But the overall process framework remains unchanged.

Here, AI serves as an interface between two fundamentally different environments: non-deterministic human communication and deterministic back-end systems.

It interprets natural language and transforms the information into structured data that these systems can process.

For repetitive, high-volume operations, Process First means keeping the business logic explicit and controllable — while allowing AI to perform probabilistic tasks inside that logic.

When reality goes beyond the original process

But what happens when reality falls outside the boundaries of the process as originally defined?

That doesn't necessarily mean the process approach has failed. The process may simply have been defined too narrowly.

Suppose the customer calls again about an already registered emergency. This requires another process branch:

→ identify the customer and incident

→ retrieve the incident status from the back-end system

→ inform the customer

→ register the result

Process First therefore does not mean forcing reality into a single rigid scenario.

Process boundaries can expand as new situations emerge — while the process logic remains explicit and controllable.

What if AI makes the wrong decision?

There is another obvious objection.

What if AI classification itself has a major impact on the process?

Suppose AI incorrectly classifies a request as:

Cooling failure → Emergency

instead of:

General technical request → Standard Service

The process takes a completely different branch.

But the fact that AI assigned the wrong value to a variable does not contradict Process First. AI did not invent a new process branch.

The possibility of incorrect classification must itself be considered in the process design. The process needs a way to detect and correct the error — automatically, using additional information, or by passing the decision to a human.

Handling an AI error is itself part of the process.

We are not trying to make AI deterministic.

We are placing its probabilistic capabilities inside a deterministic process architecture.

AI voice agents and business process automation

One important limitation:

This applies to repetitive, high-volume operational processes.

Exploratory and creative AI applications are a different subject.
